Why your TikTok Shop isn't growing: the full checklist, from first view to repeat order
A TikTok Shop sale passes through three stages, and the store stalls wherever one link is weak. Getting seen: your own content, whether it speaks to a real need, creators, LIVE, GMV Max ads and the Shop tab. Converting: the product page, and the product and price themselves. Staying eligible: the Store Rating, the Account Health Rating and the platform's content rules. Most brands only ever work on their own videos. In Malaysia, a weak Store Rating can shut you out of creator collaborations and campaigns, an Account Health score of 150 restricts campaign enrolment, and five non-interactive videos in a week can trigger a posting limit that hides your product links.
When a brand tells me its TikTok Shop isn't growing, the answer it has usually reached for already is "we need better videos". Sometimes that is right. More often it is one link in a much longer chain.
On Shopee, buyers mostly search for what they want, which is why the GMV formula starts with being found. TikTok Shop is built differently. Traffic arrives from several directions at once, the buyer goes from scrolling to paying in a few taps, and the platform keeps scoring the store the whole time. This is the complete chain as it works in Malaysia in 2026, and the place each link usually breaks.
Three stages, eleven links
Stage 1: getting seen
Traffic on TikTok Shop comes from several places, and a store that relies on only one of them is leaving the rest to its competitors.
1. Your own content, posted consistently
The most common failure is the simplest. The store posts when someone has an idea, goes quiet when nobody does, and wonders why nothing builds. Inspiration cannot be repeated. My benchmark for a brand account is one video a day, and only if it can be sustained. Why most accounts stall in the low hundreds is covered in why your TikTok views are stuck at 200.
2. Content that touches a real need
A video can be well shot and posted on schedule, and still be about the wrong thing. If it shows the product without connecting to a problem the viewer actually has, people watch and keep scrolling. Before anything is filmed, I want answers to four questions. What is the customer's real pain? What is the core tension the brand sits on? How does the product solve it? And why should the viewer feel the video is about them? For a store, the opening works as a filter: the right viewers stay and the rest leave early.
3. Creators selling for you
A brand's own account is one voice. TikTok Shop Malaysia lets sellers recruit creators to sell for them in two ways: open collaboration, where any creator can pick the product up from the marketplace, and targeted collaboration, where the brand invites specific creators. The seller sets the commission, and can offer free samples so creators can make content or go live with the product.6 A store that never works with creators has switched off one of the platform's biggest traffic sources. Remember that commission comes out of your margin, so price with it in mind, as we explain in what selling on TikTok Shop really costs.
4. LIVE
Live selling is a large part of how TikTok Shop sells in Southeast Asia. Momentum Works' 2026 research on the region makes a useful point, though: live is an entry point into content commerce, not the whole strategy, and the brands that win combine it with short video, creators and review content.7 Not every brand needs to stream daily. Every brand should decide deliberately whether LIVE is part of its mix.
5. Ads, which now run on GMV Max
Since July 2025, GMV Max has been the default and only supported campaign type for TikTok Shop ads, replacing the older video, product and LIVE shopping ads.8 Malaysian sellers are on it too. The advertiser still decides which products go in, the price and offer, the creative and the target return; TikTok automates targeting and placement.10 That changes what decides ad results. When targeting is automated, one of the few levers left is the creative you feed it, which means a store with a deep supply of good videos has a real advantage over one with five.
6. The Shop tab and search
Not every order starts with a video. Some buyers go to the Shop tab or search for what they want, and there the product title, the main image and the price do the work, much like on Shopee. A listing written only for people arriving from a video often does badly here.
Stage 2: converting
7. The product page
Sometimes the content works perfectly. Viewers click through to the product, and then nothing happens. The usual suspects are what a buyer sees in the first few seconds: a main image that does not show what they just watched, a title that does not match the video's promise, a price or voucher that is hard to understand, and too few reviews to trust. The platform is also tightening up here. Since June 2026, TikTok Shop Malaysia has required sellers to make sure product descriptions, attributes and promotional claims match the item actually sold.5 During campaigns the page also has to say clearly that a sale is on, which we break down in the three surfaces that have to say "sale".
8. The product and the price
In the early days of interest-based commerce, the products that took off were the ones that were fun to watch, the fidget-spinner kind of product that sells itself in a ten-second clip. That is still true. But today everyday products sell on TikTok Shop too. Household staples get picked up by creators, and stores selling ordinary things trade normally.
So the question is rarely whether your product suits TikTok Shop. It is whether the content shows why it matters to the person watching, and whether the price leaves room for both your margin and a commission a creator will find worth their time.
Stage 3: staying eligible
This is the stage almost nobody checks until it is too late, and it decides whether everything in stages 1 and 2 is allowed to work. The platform scores the store continuously, and the scores open or close doors.
9. Store Rating
TikTok Shop Malaysia gives every store a Store Rating from 0 to 5, visible to both customers and creators on the shop page, once the store has at least 30 completed orders in 60 days. It is built from three areas:4
| Area | What is measured |
|---|---|
| Product satisfaction | Rate of 1 and 2 star reviews, and the rate of returns and refunds caused by seller error |
| Fulfilment and logistics | Seller-forced cancellations, and how often orders are delivered quickly |
| Customer service | Average after-sales response time, and the share of buyer chats answered within 12 hours |
Higher ratings unlock affiliate programmes, product campaigns, flash sales, the Star Shop badge and extra shop traffic.4 In other words, slow chat replies and a run of bad reviews can close the same doors as late shipping, including the door to creators.
10. Account Health Rating
Here is an experience from running a brand's store. The content was working and orders were coming in, but they were not being packed and handed to the courier within the platform's deadline. Every late order counted against the store, the penalties kept arriving, and the traffic the content had earned kept leaking away.
TikTok Shop Malaysia moved to the Account Health Rating in 2026, with a preview from May and full launch from July.1 Every store starts at 200 points on a scale of 0 to 1,000. Points are earned slowly, at 4 for every 200 completed orders, and lost quickly: a high late dispatch rate or a high seller-fault cancellation rate can each cost up to 10 points. Deducted points come back after 90 days. Earning back 10 points through sales takes 500 completed orders. Losing them can take one bad week.
| Score falls to | What the store loses |
|---|---|
| 150 | Campaign enrolment restricted for 7 days |
| 100 | No new listings, reduced livestream traffic, removal from recommendations, for 14 days |
| 50 | Shop deactivated for 28 days |
| 0 | Permanent deactivation |
Two numbers drive most of this. Late dispatch rate is the share of orders, over 7 days, not marked as shipped before the deadline; the target is below 4 percent, and from 20 percent the store is capped at 90 percent of its average daily orders.2 Seller-fault cancellation rate covers orders cancelled because of the seller, such as running out of stock, listing the wrong price, or never handing the parcel to the courier; the target is below 2.5 percent.3
In my experience a store that loses points also loses weight on the platform, and the traffic falls with it. The stores I see caught in this are very often established manufacturers and traditional brands with decades of history. The problem is rarely capacity. It is priority: the warehouse works to the rhythm of wholesale orders, online orders wait their turn, and nobody inside owns the deadline.
11. Content and listing rules
The last link catches stores that are posting plenty. TikTok Shop applies a content posting limit: publish five or more non-interactive or misleading TikTok Shop videos within 7 days, and for the next 7 days only 7 shoppable videos can be posted, with the product links on any extra videos hidden. In Malaysia it took effect for creators on 30 March 2026.5 TikTok Shop's examples of non-interactive formats include still images, text-only slides and rotating product displays.9 Posting every day is the goal. Posting a slideshow every day is a way to get your links switched off.
Claims are policed too. TikTok Shop Malaysia has banned weight-management claims that imitate medicines, such as calling a product a "natural Ozempic", and has told creators not to use fake flash sales, false voucher claims or invented urgency.5
What a partner can do, and what only the brand can do
Most of this chain is where a partner earns its fee. Consistent content built around real buyer needs, a creative supply deep enough to feed GMV Max, creator coordination, product pages that convert, customer chat and the campaign plan are what we run through short video production and e-commerce management. As the store operator we also advise on which products to push.
Part of stage 3 is different. A partner cannot pack a brand's parcels, run its warehouse, keep its stock accurate, or fix the conversation between its sales team and its store room. Those stay with the brand, and they have to be ready before the traffic arrives.
When we bring a brand traffic, and then conversions, we need the brand to be able to catch it. The best partnerships are the ones where the brand trusts us and works with us, and treats our advice as part of the plan rather than something optional.
We run the store and we advise on it. There is no version of that job where hurting the client helps us. If we tell you the shipping has to be fixed before the campaign, it is because the campaign will not survive without it.
Find the weakest link: a check you can run this week
- Your own content. Count the videos posted in the last 30 days, and write down the customer problem each of the last ten speaks to. Well under one a day, or no clear problem, means start here.
- Other traffic sources. How many creators sold your product last month? Is LIVE a deliberate part of the plan or an afterthought? How many usable videos does your GMV Max campaign have to work with?
- Conversion. Compare clicks to the product page with orders. Lots of clicks and few orders means the page or the price, not the content.
- Store Rating. Check the score, the negative review rate and the 12-hour chat response rate.
- Account Health. Check the score, the 7-day late dispatch rate (below 4 percent) and the seller-fault cancellation rate (below 2.5 percent). Then ask who packs the online orders, and by what time each day.
- Rules. Look for any posting-limit warning, and any videos built from still images or slides.
Fix the weakest link first. Spending more on a strong link while a weak one leaks is how stores burn budget without growing. If you would rather have someone run this check for you, send us your store on WhatsApp and we will tell you which link to fix first.
If you have been asked to find a TikTok Shop partner
Most TikTok Shop agencies will show you videos. Ask them about the whole chain:
| Ask this | What a good answer includes |
|---|---|
| 1. How many videos a month, and how is the plan built? | A fixed volume and a plan built on your customers' problems, in formats that will not trigger a posting limit. |
| 2. How will you bring in creators? | A view on open and targeted collaboration, commission levels your margin can carry, and how samples are handled. |
| 3. What will feed our GMV Max campaigns? | A steady supply of new creative, not the same handful of videos recycled. |
| 4. Who looks after product pages and customer chat? | A named owner for titles, images, offers, reviews and response times. |
| 5. How often will you check Store Rating and Account Health? | Weekly at least, with someone who tells you when a number starts to slip, and a clear line on what stays with your team. |
| 6. What will the monthly report show? | Content, creators, conversion and store health side by side, not just views and GMV. |
A partner who can only talk about videos is selling you one link of the chain. Take these answers back and you will know which links each candidate can actually hold.
- A TikTok Shop sale passes through three stages and eleven links: getting seen, converting, and staying eligible.
- Your own videos are one traffic source. Creators, LIVE, GMV Max ads and the Shop tab are the others.
- GMV Max automates targeting, so the creative you feed it is now the main ad lever.
- Everyday products sell on TikTok Shop too. What matters is showing why the product matters and pricing for margin and commission.
- The Store Rating (reviews, returns, delivery speed, chat replies) unlocks creators and campaigns. Account Health restricts campaign enrolment at 150 points.
- Five non-interactive videos in a week can trigger a posting limit that hides product links. Fix the weakest link first.
